Choosing the Right AI Development Partner: A Buyer's Checklist
The AI development market is full of vendors who are excellent at the pitch and much less consistent at the delivery. Here's what to actually check before you sign — not what to take their word for.

Ask to See Production Systems, Not Demos
Nearly every AI vendor has an impressive demo — demos are controlled environments, and controlled environments are where AI looks its best. What separates a real partner from a good pitch is production evidence: systems actually running with real users, ideally ones you can reference-check directly with the client who commissioned them, not just a case study written by the vendor's own marketing team.
Ask specifically about a project that didn't go perfectly. Every vendor with real production experience has one — an agent that needed rescoping after launch, a model that underperformed initially and needed retraining, an integration that took longer than estimated. A vendor who claims every project has gone exactly to plan is either inexperienced or not being straight with you, and neither is a great sign.
Understand Their Actual Process, Not Just Their Output
Ask how they handle a project when the AI component doesn't perform as well as expected in testing — a real answer describes a specific fallback and iteration process, not just reassurance that it won't happen. Ask what data they need from you, when, and how they handle it — a vendor who hasn't thought carefully about data access, privacy, and security this early is a vendor who'll be figuring it out during your project, at your expense.
Ask how they scope a project before committing to a timeline and budget — a partner who gives you a firm number in the first conversation, before understanding your systems, data, and actual requirements, is either padding heavily for risk or setting you up for a change order later. A credible scoping process usually includes a discovery phase before any firm commitment.

Check for Genuine Technical Depth, Not Just Buzzword Fluency
Anyone can talk convincingly about "agentic AI" and "RAG" in a sales call after reading a handful of articles. What's harder to fake is a technical conversation about how they'd handle your specific situation — ask about their approach to evaluation and monitoring once a system is live, how they'd handle a specific edge case relevant to your business, or what they'd do differently based on the particular constraints of your data.
The answers that indicate real depth are specific and sometimes include "it depends" followed by a genuine explanation of what it depends on. The answers that indicate a thin veneer are generic, confident, and interchangeable with what any other vendor in the room would say about any other project.
Understand What Happens After Launch
AI systems need maintenance in a way traditional software often doesn't — models drift as real-world data changes, and a system that performed well at launch can quietly degrade over months without active monitoring. Ask directly what ongoing support looks like, what it costs, and who owns monitoring and retraining once the initial project wraps. A vendor with no clear answer here is planning to hand you a system and disappear, which is a real problem for anything beyond a one-off proof of concept.
Clarify IP and data ownership explicitly before signing, too — who owns the model, the training data, and any custom tooling built during the engagement matters enormously if you ever want to switch vendors or bring the work in-house later.

The Simplest Filter
A good AI development partner will tell you when AI isn't the right answer to your problem — sometimes the right solution is a simpler rule-based system, or no new system at all, just a process fix. A vendor who says yes to every AI project you describe, regardless of fit, is optimizing for closing the deal, not for your outcome. That single tell filters out a surprising number of vendors before you've spent a dollar.
